Was ist Turnaround-Management? Beschreibung.

Turnaround-Management umfasst die Formulierung und die Implementierung eines strategischen Planes und einer Anzahl von Maßnahmen für unternehmerische Erneuerung und Umstrukturierung, typischerweise in Zeiten von schwerer finanzieller Not eines Unternehmens. Häufig wird mit Hilfe von externen Turnaround- oder Strategieberatern eine Analyse der zugrunde liegenden Ursache durchgeführt, sowie ein Turnaround-Plan erstellt und umgesetzt, unter der Annahme, dass das Unternehmen noch das Potential besitzt, finanzielle Solvenz, Profitabilität und strategische Entwicklungsfähigkeit zurückzugewinnen.

Grundursachen strategischer Not

Es gibt eine begrenzte Anzahl von Grundursachen für unternehmerische, strategische Not:

1. „Höhere Gewalt“ - bestimmte Gefahren können auftreten und irreparable Schäden verursachen (trotz richtiger Antizipation und gründlicher Vorbereitung).

2. Schlechte Einschätzung / schlechtes Verständnis des Marktes

3. Schlechte Strategie

4. Schlechtes Geschäftsmodell / schlechte Durchführung

Unmittelbarere Ursachen strategischer Not

Wenn die Grundursachen nicht richtig behandelt werden, verursachen sie für gewöhnlich eine Reihe an Problemen, die dann eine unternehmerische Krise auslösen können:

• Mangel an Sachkenntnis, Erfahrung oder Bildung, schwaches Management

• Marktumstände, schwache Wirtschaft

• Betriebswirtschaftliche Gründe, Ertragskrisen

• Bankrott der Holdinggesellschaft

• Streitigkeiten im Vorstand

• Betrug, unzureichende finanzielle Kontrollen

• Übermäßig optimistische Umsatzprojektionen

• Finanzierungsprobleme, Liquiditätskrise, übermäßige Schuldenlast, Unterkapitalisierung

• Zu hohe Betriebskosten

• Sehr starker, erfolgreicher Konkurrent

• Überinvestition

• Unzureichende Betriebsmittel, Unterinvestition

Häufig hängen diese Auslöser zusammen, und mehrere Ursachen liegen vor. Slywotzky und Drzik haben diese Auslöser in 7 Klassen des strategischen Risikos unterteilt.

Schritte in einem Turnaround-Prozess

Der erste Schritt in einem Turnaround-Prozess besteht häufig darin, die Unternehmensleitung oder den Vorstand des Unternehmens neu zu ordnen und einen Turnaround-Manager zu ernennen. Häufig wird starke, Commanding Leadership (Befehlende Führung) oder sogar Charismatische Führung angewendet. Der Turnaround-Prozess besteht gewöhnlich aus den folgenden Hauptschritten (in annähernd chronologischer Reihenfolge):

1. Beurteilen der aktuellen Situation und der zukünftigen Entwicklungsfähigkeit des Unternehmens

2. Implementierung von Notfallmaßnahmen („das Bluten stoppen“)

3. Entwicklung eines strategischen Überlebensplans

4. Implementierung des Plans, Umstrukturierung des Unternehmens. Überleben der Krise

5. Rückkehr zum normalen Betrieb, Profitabilität und Wachstum

6. Vorbereitungen für den Weggang vom Turnaround-Management treffen
