ماذا يكون الادارة التحولية ؟ الوصف.

تتضمن إدارة التحول تكوين خطة استراتيجية ومجموعة من الفعاليات وتنفيذها بهدف تجديد المنشأة وإعادة هيكلتها, وذلك أثناء مرور المنشأة بازمة مالية خطيرة. وفي بعض الأحيان, وبمساعدة مستشارين في إدارة التحول أو خبراء في الاستراتيجية, يتم ، تحليل سبب جذرى  حيث يتم وضع وتنفيذ خطة للتحول, على افتراض أن الشركة مازالت تتمتع بإمكانية العودة إلى الوفاء بالتزاماتها المالية, وتحقيق الربحية, والتطبيق الاستراتيجي .

السبب الجذري للضائقة الاستراتيجية

يوجد عدد محدود من الأسباب الجذرية المتعلقة بضائقة استراتيجية تمر بها المنشأة أو الشركة, وهي كما يلي:

1. القضاء والقدر، قد تظهر بعض المخاطر المعينة, مما قد تسبب ضررا لا يمكن إصلاحه - بغض النظر عن التوقع السليم والاستعداد الشامل.

2. الافتقار إلى نفاذ البصيرة في السوق, أو الفهم العقيم له

3. إستراتيجية ضعيفة

4. مخطط عمل ضعيف, أو تنفيذ سيء

أسباب مباشرة أكثر للضائقة الاستراتيجية

من الناحية النموذجية, في حالة عدم التعامل مع تلك الأسباب الجذرية بشكل ملائم وسليم, سوف تتسبب في سلسلة من المشاكل والعراقيل, والتي قد تفجر أزمة في الشركة:

• افتقار الخبراء, أو الخبرة, أو التعليم, والإدارة الضعيفة

• ظروف السوق, والاقتصاد الضعيف

• اسباب اقتصادية، والازمات

• إفلاس الشركة القابضة

• اختلافات على مستوى مجلس الإدارة

• الاحتيال, والضوابط المالية الغير جديرة

• التفاؤل المفرط في توقعات المبيعات

• المشاكل المالية, وأزمات السيولة, وأعباء الديون المتزايدة, وقلة رأس المال

• تكلفة التشغيل تسبب في ارتفاع مستويات التكلفة

• وجود منافس قوي وناجح

• المبالغة في الاستثمار

• الموارد غير الكفء, وقلة الاستثمار

وغالبا ما ترتبط تلك المسببات بعضها ببعض, كما تتضمن العديد من الأسباب. وقام ديريك و سلوتسكى بتصنيف تلك المسببات إلى سبعة فئات من المخاطر الاستراتيجية 7 أصناف من الخطر الاستراتيجى.

الخطوات المتبعة في عملية التحول

يعد تغيير الإدارة العليا أو قيادة العمل, وتعيين مدير آخر ذو خبرة, من أولى خطوات عملية التحول. وغالبا ما يتم تعيين  قيادة كاريزيمية. وتتكون عملية التحول من الخطوات الهامة التالية - وفقا للترتيب الزمني المتقارب:

1. تقييم الوضع وإمكانية الأعمال المستقبلية

2. تنفيذ خطوات الطوارئ - وقف النزيف

3. تطوير خطة بقاء استراتيجية

4. تنفيذ الخطة, وإعادة هيكلة العمل. وتخطي الأزمة

5. العودة للعمليات, والربحية, والنمو الطبيعي

6. الاستعداد لمغادرة إدارة التحول
