전략체계도란 무엇인가? 기술

2001 책에서는 "전략 중심의 조직"는, Kaplan와 Norton 그들의 BSC[일목균형요약표]를 변형시킨다. 그들은 1992년 하버드비즈니스리뷰지에 성과측정시스템으로서 균형성과기록표를 소개했었다. 그리고 이제 균형성과기록표를 전략관리시스템으로 옮겨 놓았다. 주요 변화는 전략체계도라 불리우는 것이라 할 수 있다.

전략체계도는 조직이 어떻게 가치를 창조할 수 있는가를 보여주는 도표로, 명확한 인과관계에 있는 전략적 목표들을 군형성과기록표의 4가지 관점인 재무, 고객, 프로세스, 그리고 학습과 성장을 통해 연결시켜준다. 아래 그림 참조(클릭하여 pdf포맷의 큰화면 보기). 전략체계도는 가치창출의 전략을 보여주는 균형성과기록표 구성의 전략적 일부분이다.

전략체계도의 특징

1. 모든 정보는 1페이지에 담겨지게 된다 : 이것은 전략적 의사소통을 상대적으로 용이하게 해준다.

2. 4가지 관점이 담겨있다 : 재무, 고객; 내부; 학습과 성장

3. 재무적인 관점은 장기적인 주주의 가치를 창조하는 것에 초점이 두고, 비용구조와 자산활용을 개선하기 위한 생산성 전략, 기회를 확장하고 고객가치를 강화하는 성장전략을 취한다.

4. 전략적 개선의 4번째 요소의 지원은 가격, 품질, 가용성, 선택, 기능성, 서비스, 파트너쉽, 브랜드 등이 된다.

5. 내부적 관점에서, 운영프로세스와 고객관리프로세스는 제품과 서비스속성을 구성하는 데 기여한다. 규제와 사회적 프로세스는 관계와 이미지를 통해 혁신에 기여한다

6. 이 모든 프로세스의 지원으로는 인적자원, 정보, 조직적 자원의 분배 등이다. 조직적 자원은 기업의 문화, 리더쉽, 조율과 팀웍으로 구성된다.

7. 화살표는 인과관계를 나타낸다.

전략체계도에 담겨있는 주요 원칙

1. 전략은 상호대립되는 힘의 균형을 잡는다.
2. 전략은 고객가치제안을 차별화하는데 기반을 둔다.
3. 가치는 내부비즈니스 프로세스을 통해 증가된다.
4. 전략은 동시적이며 상호보완적인 주제들로 구성된다.
5. 전략적 조율은 무형자산의 가치를 결정한다.

전략체계도의 사용? 이점

전략체계도는 주주의 가치창출, 고객관리, 프로세스관리, 품질관리, 핵심역량, 혁신, 인력, 정보기술, 조직구성 및 학습 등을 하나로 연결하여 보여줌으로써, 전략을 명확히 하고 조직구성원 상하간에 의사소통을 원할히 하는 데 기여한다. 조율은 전략을 중심으로 이루어지고, 이로써 전략의 성공적인 실행이 좀 더 용이하게 된다. 작은 것이라도, 수립된 전략의 실행은 크나큰 도전이 아닐 수 없다.

Kaplan과 Norton의 이전에 출간된 책에서도 전략체계도에 64페이지가 할애되었지만, 아래 참고도서 "Strategy Maps"에서 전략체계도에 대한 폭넓은 이해와 최신의 훌륭한 사례들을 확인할 수 있을 것이다.
