El Benchmarking (Comparación con el líder) es una herramienta sistemática que permite que una compañía determine si su desempeño de procesos y de actividades organizacionales representan las mejores prácticas del sector. Los modelos de Benchmarking son útiles para determinar cuán bien está trajando una unidad de negocio, una división, una organización o una corporación en comparación con otras organizaciones similares. Un benchmark es un punto de la referencia para una medición. El término “benchamark” se origina probablemente de la práctica de hacer mediciones dimensionales de la altura de un objeto, en un banco de trabajo, usando una escala gradual o una herramienta similar, y con la superficie del banco de trabajo como referencia para las mediciones.

El Método Benchmarking empresarial se relaciona con Kaizen y con el pensamiento de la Ventaja Competitiva.

• Profesionalización de la organización/los procesos, o para
• Razones presupuestarias
• En proyectos de tercerización

Tradicionalmente, las medidas de desempeño se comparan con medidas anteriores de la misma organización en diversos períodos. Aunque ésta puede ser una buena indicación de la velocidad de la mejoría }dentro de la organización, podría ser que aunque la organización esté mejorando, la competencia esté mejorando aún más rápidamente…

Cinco tipos de Benchmarking

1. Comparación interna (comparaciones dentro de la corporación, por ejemplo entre las unidades de negocio)
2. Comparación competitiva (desempeño o procesos de comparación con los competidores)
3. Comparación funcional (comparación con procesos similares dentro de una industria)
4. Comparación genérica (comparación de operaciones con industrias no relacionadas)
5. Comparación colaborativa (realizadas en colaboración con grupos de compañías (e.g. subsidiarias de una multinacional en diversos países o una organización de la industria).

Pasos típicos en un proceso de la benchmarking

• Definición del alcance
• Elija a socio a comparar
• Determine los métodos de la medición, las unidades, los indicadores y el método de colección de datos
• Recoja los datos
• Análisis de las discrepancias
• Presente los resultados y discuta las implicaciones/las áreas a mejorar y los objetivos a alcanzar
• Haga los planes de mejoramiento o los nuevos procedimientos
• Supervise el progreso y planifique la prueba comparativa en curso.

Costo del benchmarking

Hay costos al realizar un Benchmarking, aunque muchas compañías encuentran que se paga por sí mismo. Los tres tipos principales de costos son:

• Viáticos - esto incluye los cuartos del hotel, recorrido cuesta, comidas, un regalo simbólico, y tiempo de trabajo perdido.
• Costos del tiempo dedicado - los miembros del equipo de la comparación serán tiempo del invertir en investigar los problemas, encontrando las compañías excepcionales para estudiar, las visitas, y la puesta en práctica. Esto los tomará lejos de sus tareas regulares para la parte de cada día así que el personal adicional pudo ser requerido.
• La base de datos del Benchmarking - las organizaciones que institucionalizan el Benchmarking en sus procedimientos diarios, encuentran que es útil crear y para mantener una base de datos de las mejores prácticas y además las buenas prácticas de las compañías asociadas.

Limitaciones del benchmarking

• El Benchmarking es un proceso difícil que necesita mucho compromiso para tener éxito.
• Demanda tiempo y es costoso.
• Más de un proyecto de Benchmarking termina con el síndrome “ellos son diferentes de nosotros” o el sentido de competitivad evita el de flujo de libre información que el método requiere.
• Comparar desempeños y procesos con “los mejores estándares” es importante y debe, idealmente, hacerse sobre una base contínua (la competencia está mejorando sus procesos también…).
• ¿Es el éxito de la compañía de meta realmente atribuible al proceso que esta siendo comparado? ¿Son las compañías comparables en términos de estrategia, tamaño, modelo, cultura?
• ¿Cuáles son las desventajas de adoptar esta práctica?
