Что такое модель Stage-Gate (Стадия-Проход)? Описание

Метод Stage-Gate Cooper G. Robert - подход, который можно использовать для повышения эффективности процесса развития продукта. Это план для управления процессом развития нового продукта. От формирования идеи до запуска продукта. В нескольких предопределенных стадиях (stage). Каждая стадия состоит из совокупности определенных межфункциональных и параллельных действий, которые необходимо успешно завершить до получения подтверждения от менеджмента для перехода к следующему этапу развития продукта. Вход к каждому этапу называется: проход (gate). Эти проходы, которые как правило представляют собой совещания, контролируют процесс и служат в качестве:

  1. Контроля качества
  2. Контрольных точек принять/убить. Контроль готовности, необходимые критерии и рекоммендуемые критерии.
  3. Плана действий на следующий этап.

Stage-Gate (Стадия-Проход) является зарегистрированным товарным знаком Product Development Institute Inc.


Происхождение методологии Стадия-Проход. История

Метод основан на опыте, предложениях и наблюдениях большого числа менеджеров и фирм, составленных Robert Cooper. Термин «Stage-Gate (Стадия-Проход)» впервые появился в статье Cooper в The Journal of Marketing Management, 3, 3, весна 1988. Даже более ранний вариант можно найти в книге Cooper: «Winning at New Products», 1986.

  • Развитие продукта, инновация.
  • Элемент Portfolio Management (Управление портфелем).

Стадии в модели Стадия-Проход. Процесс

Процессу Стадия-Проход предшествует этап Открытия (Discovery), который был добавлен в более позднем варианте оригинальной модели, которая имела только 5 фаз. Он содержит предварительный анализ, предназанченный для открытия возможностей и получения новых идей.

  1. Обзор данных (Scoping). Быстрое, предварительное исследование каждого проекта. Обеспечивает недорогую информацию посредством кабинетного исследования для оптимизации числа проектов.
  2. Выстройте бизнес ситуацию (Build the business case). Значительно более детализированное исследование посредством маркетингового и технического анализа. Бизнес ситуация должна включать определение продукта, объяснение целесообразности продукта и план проекта.
  3. Развитие (Development). Детальный дизайн и развитие нового изделия, вместе с некоторыми простыми тестами продукта. Также разрабатываются производственный план и план выпуска продукта на рынок.
  4. Тестирование и утверждение (Testing and validation). Обширное тестирование продуктана рынке, в лаборатории и на заводе.
  5. Запуск (Launch). Начало полномасштабного производства, маркетинга и продаж. Запуск продукта на рынке, производство/операционная деятельность, дистрибуция, гарантия качества. Анализ стадии выпуска продукта на рынок.

В реальности, необходимо детализировать деятельность до более мелких составляющих для инструкций инновационной группе.

Преимущества методологии Стадия-Проход. Преимущества

  • Хорошо организованная инновация может быть источником конкурентного преимущества.
  • Ускоренное развитие продукта. Необходимо из-за сокращения жизненных циклов товара.
  • Увеличение шанса на успех нового изделия. Предотвращает плохие проекты на раннем этапе и помогает реорганизовать их.
  • Модель раскладывает сложный процесс инновации в крупных корпорациях на несколько более мелких частей.
  • Предусматривает анализ, который включает приоритизирование и фокус.
  • Интегрированная ориентация на рынок.
  • Межфункциональность. Включает вклад и участие сотрудников из различных функциональных отделов организации. Отстутствие отдельно этапа R&D или маркетинга. Но см. Открытие.
  • Можно совместить с различными измерениями эффективности, такими как чистая приведенная стоимость, и т.д.

Ограничения Методологии Стадия-Проход. Недостатки

  • Подход Стадия-Проход, в основном, последовательный. Некоторые специалисты в области инновации убеждены, что развитие продукта должно, на самом деле, быть организовано параллельно, в форме спирали.
  • Оригинальная концепция Стадия-Проход не имеет дело с процессом Открытия и действиями, направленными на генерацию новых идей.
  • Существует противоречие между организованностью и креативностью. Оба процесса очень важны в рамках инновации.
