We have used the concept of Schein's three levels in conjunction with the 'iceberg' analogy;
Behaviour - visible, changeable
Attitudes - under the surface, may change over time,
Facts - deep rooted, immutable or extremely hard to change
The main application is understanding cultural differences between individuals, teams and organisations, but also to help define deep-rooted causes of organisational resistance to change, or to help define core organisational values.

It is imperative that change initiatives address people's mental models, people's thinking preferences (Herrmann Brain Inventory is a very useful tool for this) and their emotions.
